Goldsmith Case Study: Coaching for Leaders
Leadership is a multifaceted endeavor that requires a keen understanding of oneself and
others, as well as the ability to adapt to various situations and challenges. Coaches play a crucial
role in helping leaders navigate these complexities by providing guidance, support, and strategies
for growth and development. Renowned business educator and executive coach Dr. Marshall
Goldsmith discusses effective strategies for coaches to approach leaders in various scenarios.
This paper will evaluate Dr. Goldsmith’s six leadership themes: delusion, recognition,
delegation, influence, rewards, and progressiveness. In addition, this paper explores how leaders
can adjust their behavior to maximize their leadership capabilities within each theme and how
coaches can assist them in this process.
Delusion
Leaders may sometimes be unaware of their shortcomings or the reality of their situation.
According to Goldsmith (2014a), successful leaders tend to overestimate their abilities compared
to their peers and often overemphasize their contributions to their accomplishments. While
widely regarded as a desirable trait in both personal and professional domains, this self-
confidence can hinder progress or change, particularly when it is excessive. Thus, leaders need to
strike a balance between the beneficial aspects of self-confidence and the potential pitfalls of its
overindulgence. Furthermore, Goldsmith (2014a) suggests that these leaders tend to accept
feedback that aligns with their self-perception and reject feedback that does not. Hence, leaders
should be open to feedback, self-reflection, and continuous learning to avoid the pitfalls of
success delusions and maximize their leadership capabilities. Likewise, a coach can assist by
providing honest and constructive feedback, helping the leader identify blind spots, and guiding
them in developing a growth mindset (Boysen-Rotelli, 2021). Through coaching, leaders can

better understand their strengths and areas for improvement, enabling them to make more
informed decisions and lead more effectively.
Recognition
Effective leaders recognize their employees’ efforts and contributions. Logan (2023)
asserts that meaningful recognition can create a work environment where employees feel valued
and appreciated. The author maintains that leaders who take the time to recognize their
employees’ efforts are instrumental in creating a positive and productive workplace culture in
which employees feel valued, motivated, and engaged. This culture fosters effective
communication, leading to better collaboration and a more cohesive team dynamic. Therefore,
leaders should actively seek to understand their employee’s or team’s strengths, motivations, and
needs. A coach can assist by helping the leader develop empathy, active listening skills, and
strategies for appropriately recognizing and rewarding employees or team members. By
acknowledging their contributions, leaders can foster a positive and motivating work
environment, leading to increased engagement and productivity.
Delegation
Leaders should delegate tasks effectively, trusting their team members to deliver results.
This would entail providing clear instructions, setting realistic expectations, and offering
assistance or support when needed. According to Goldsmith (2014b), the belief that delegating
more will make leaders more effective is a common misconception. On the contrary, leaders
should “know what the job requires and then identify the person whose skills or work style best
match what is needed to get done” (“8 steps of effective delegation,” 2020, p. 88). A coach can
assist by helping the leader identify tasks suitable for delegation, develop trust in their team, and

improve their delegation skills. Effective delegation not only lightens the leader’s workload but
also empowers team members and allows them to develop new skills and grow professionally.
Influence
Leaders should be able to influence others positively, inspiring them to work towards a
common goal. They should communicate effectively, build rapport, and lead by example.
Goldsmith (2014c) emphasized the importance of making a positive difference in life by treating
employees like customers and selling to their needs. Thus, a leader must be “coachable and open
to the results of the coach’s feedback, ideas, influence, and perspective” (Boysen-Rotelli, 2021,
p. 90). A coach can assist by helping the leader develop their communication skills, emotional
intelligence, and strategies for building influence. By mastering the art of influence, leaders can
motivate their teams to achieve exceptional results and create a culture of collaboration and
mutual respect.
Rewards
Leaders should establish a culture of appreciation by recognizing and rewarding the
contributions and achievements of their employees. In their study, Kankisingi and Dhliwayo
(2022) demonstrated that rewards have a significant impact on innovation performance and
concluded that rewards play an essential role in increasing motivation (as cited in Meirinhos et
al., 2023). These rewards can come in various forms, including organizational promotions and
monetary bonuses. Thus, leaders must be willing to “take risks and do whatever it takes to make
changes” (Boysen-Rotteli, 2021, p. 90). A coach can assist by helping the leader design effective
reward systems, understand the importance of intrinsic and extrinsic motivators, and foster a
positive work environment. By acknowledging and rewarding their team’s efforts, leaders can
boost morale, enhance job satisfaction, and improve overall performance.

Progressiveness
Leaders should be open to new ideas, innovation, and change. They should encourage
creativity, adaptability, and continuous improvement. According to Halliwell et al. (2023),
“Leaders with increased change-oriented leadership behaviors are more likely to encourage
innovative thinking and persevere to overcome obstacles” (p. 4). In addition, leadership literature
emphasizes that self-efficacy significantly influences behavior, choices, effort, and persistence
(Stajkovic & Luthans, 1998; Bandura et al., 2003; as cited in Halliwell, 2023). Thus, a coach can
assist by helping the leader embrace change, overcome resistance to change, and develop a
culture of innovation within their team. By fostering a progressive mindset, leaders can keep
their teams ahead of the curve and drive organizational growth and success.
Faith Integration
Galatians 6:9 says, “And let us not be weary in well doing: for in due season we shall
reap if we faint not” (King James Bible, 1769/2017). This passage encourages leaders to
persevere in their efforts to lead and inspire others, knowing their hard work and dedication will
eventually yield positive results. It also highlights the importance of recognizing the
contributions of others and growing weary of showing appreciation and support. Sancken (2022)
highlights in her interpretation of Galatians 6:9-18 that we live in a world where we are all
interconnected, and our actions have a ripple effect on everyone around us. Therefore, every
voice and contribution are valuable and significant, as we are all part of the body of Christ.
Conclusion
Influential leaders require a combination of self-awareness, empathy, communication
skills, and a willingness to adapt to change. Coaches play a crucial role in helping leaders
develop these essential skills and behaviors, enabling them to maximize their leadership

capabilities and drive positive change within their organizations. Through coaching, leaders can
gain valuable insights, overcome challenges, and become more effective and inspiring leaders.
