Decision Making Tools - Framing
- What is the best statement of the problem, do I have the core issue
- What is the best way to make this decision, by myself, in a group, with my family, etc.
- Do I really have to decide this right now
- How much time should I spend making this decision
- What is the best process for making this decision
Decision Making Tools
Three different types of decision making tools: Flip a coin, Multiple Points of View, and Cost /
Benefit Analysis
Flip a Coin: Lack of time, Lack of information, A few ideas of what you want
Multiple Points of View
Six Thinking Hats: An important and powerful technique.
White Hat: Focuses on the data available. Look at the information you have, and see what you
can learn from it. Look for gaps in your knowledge, and either try to fill them or take account of
them. Analyze past trends, and try to extrapolate from historical data.
Red Hat: Look at problems using intuition, gut reaction, and emotion. Think how other people
will react emotionally. Try to understand the responses of people who do not fully know your
reasoning.
Black hat: Look at all the bad points of the decision. Look at it cautiously and defensively and
try to see why it might not work. - Highlights weak points in a plan. Eliminates, alters, and / or
prepares contingency plans to counter weakness. Helps make plans tougher and more resilient.
Helps spot fatal flaws and risks before you embark on a course of action.
Black Hat thinking is one of the real benefits of this technique, as many successful people get so
used to thinking positively that often they cannot see problems in advance. This leaves them
under-prepared.
Yellow hat: The yellow hat helps you think positively. It is the optimistic viewpoint that helps
you to see all the benefits of the decision and the value in it. Yellow hat thinking helps you to
keep going when everything looks gloomy and difficult.
Green Hat: The green hat stands for creativity. This is where you can develop creative solutions
to a problem. It is a freewheeling way of thinking, in which there is little criticism of ideas.
Blue Hat: The blue hat stands for process control. This is the hat worn when running into
difficulties because ideas are running dry, you might direct.
Cost Benefit Analysis
Evaluating Quantitatively whether to follow a course of action
You may have been intensely creative in generating solutions to a problem, and rigorous in your
selection of the best one available. This solution may still not be worth implementing, as you…
may invest a lot of time and money in solving a problem that is not worthy of this effort.
Costs are either one-off, or may be ongoing. Benefits are most often received over time. We
build this effect of time into our analysis by calculating a payback period. This is the time it takes
for the benefits of a change to repay its costs. Many companies look for payback over a specified
period of time - ex: three years.
Decision making tools - Change Management
Determine “desired state” & prioritize. Create SMART goals. Identify barriers / solutions &
create SMART tasks and your plan. Implement plan. Re measure new “Current State” of world.
SMART: Specific, Measureable, Achievable, Realistic, Time Bound
Possible Barriers vs. Possible Solutions
Determine the metrics that will indicate success or the need to reassess
Calibrate all SMART Goals and Tasks to align according to the Time criteria
Continuous Loop Process
GAP Analysis
A derivative of Systems Theory to identify: Current State and desired state
Behaviors required to move from current state to desired state by goal date.
