Reinforcing my team’s leadership has continue to be a crucial task throughout this year since I have been working without a manager for five months and I had to get involve in other tasks. Simplifying the way how we tracked hours and volumes, was huge initiative that we were able to complete this year.
Develop self and others
This year I have been finally able to get back in school to pursuing my degree in Business Management. I feel very proud of myself as I was able to complete 30 credits within this fiscal year, all with A+ grade, 8 more credits compared against fiscal year 2016.
As part of my development, I was working with several different areas to get more exposure to process improvements to make everybody’s work easier to manage. I had continued to participate in different meetings within the Women leadership and, I finalized my participation with the MCAN after 4 years.
I had continue meeting with Tom and Steve in a quarterly basis and continue to get better insight on how to become a better leader and look for better ways to improve myself.
While, I have been always part of different tours, this year I had run several ones along with my coordinators showing different processes within the pick and pack world and mailings, always with very positive feedback from the clients. Specially, the Janus one that are always impressed by Aleyma’s strong knowledge and the multiple enhancements to the tracking and reporting database. The reports from here is what has been leveraged to shipping to report to CS in a daily basis while mailing is being processed.
Working very close with Billy and Tom pricing out different products for PageFlex and new clients as Raymond James and MMF gave me the knowledge to continue to grow professionally. We were able to work in a project for WFC in where additional revenue was gained when additional processes to the actual workflow was introduced.
Many challenges to help evolve my leadership and create better relationships with my team. My coordinators has been working very closely with leaders from different divisions to enhance processes, as was the case for Neuberger and Siebel. There were reports that create tons of work in order to be reconciled and now we are down to only one that every group can utilize so the billing portion of it can be turn around in the second business day of the month; currently this task is being managed by Angela. This has been helping them to grow in their rolls and, delegate and grow future leaders within their groups.
Develop my direct reports has been continue to be a goal in this year. Aleyma created and managed multiple action plan meetings to leverage a better processes across the board, mainly for post-sale and special mailings. We have been working very close with her in order to eliminate the perception of *not a team player* and, generate a better approach when issues arise with other areas. She built better relationships with multiple groups and was exposed to more senior leaders by meeting with Billy and Tommy in a quarterly basis. We have been helping to continue to pursue her GED and, take some Lynda classes so she can continue to support our databases and reports.
Under Aleyma’s, coordination, additional two million pieces have been processed across her areas with only one external error due to an inkjet job for Fidelity. With this, were able to implement additional controls in the area which allowed to reduce internal errors. We were able to become more efficient by eliminating the checks to the files and, provide CS with a more standard format to be used. Maria has been implemented better processes, taking some monthly reports and helping us with onboarding new clients obviously without impacting her daily tasks. Mariuxi continue to attend both ESL classes as well as courses and learning more about our equipment. Her strong knowledge of the folders has been limited to contact the mechanics to 4 times per year, which is very impressive. We are continue to look for ways to allow her to grow in her responsibilities and equipment knowledge. She was able to help print with the AVIS machine when they arrive to the building and people didn’t have enough knowledge about folders and tabbers. She was selected by the machine area to provide additional help during month and quarter end due to her flexibility and understanding of the equipment.
Aleyma, Jeff and Angelica attended several meetings along with me to continue to learn, understand and, support new initiatives such as processes (SER), new clients, etc. By doing this, they taught a lot of what is needed from the operations side; work as team with other areas and how the live cycle of test. Now, they are the ones who are taking care of the different test, growing their network across the board.
Jeff was taken to pursue a different roll within the operations that even if was a lost for us, was a great opportunity for him so he can focus in programing and helping to solve any IT related issues for the operations group. In order to accommodate this transition I was able to bring back after 3 years a strong leader we used to have * Angelica. Angelica has been and, is a great asset to our team due to her strong knowledge of the areas (presale and special projects). Before her moved to EDG I, she was already overseeing these areas and now just learning about the newer clients, processes and databases. Her strong leadership and strong knowledge of the presale areas has been helping me to step out of the day to day activities and focus more in what can be done to reduce costs, look for ways to obtain revenue from work we do and, is not being billed; learn more about the business and support my team in a one of one conversations that were put to the side for some time. As soon as she was able to get to work in EDG II, Angelica took over the Janus enhancements, by mirroring best practices from our clients. Her focus to internal issues helped us to reduce by 75%. She has partnered very well with Aleyma and had continue to work in the mailings database enhancements. Currently, she is revising some contracts and invoices to ensure everything is accurate prior we move the billing portion to the database, phase 4.
Angelica has joined the WFL, MCAN and Toastmaster, which for a production person is very hard to manage between her daily responsibilities and multiple meetings she has to attend due to this. We know this will be a great opportunity for her and I have been collaborate her by switching my schedule whenever she is not available on the floor.
We continue our internal workshops about excel, word and power point for our associates and certain temps with excellent results. This is just not strengthen the relationships with the staff, it is also making us strong as a team due to the level of knowledge and skills they are developing; we are ready to take more clients and projects without any issues.
Both of them has been chosen to participate in Billy’s one of one and I’m trying to prepare them for the best interaction.
Savings and Revenue
I have been busy working with the CS leaders in Presale and Post sale in order to ensure there is not any leak in revenue, by ensuring the invoices are capturing everything we process. Per example Post sale supplementing now is getting billed at least for four of the major clients who weren’t billed for last three years, since the high-speed process went live. The revenue due to this initiative is $75K per year.
In the Presale side, we are charging for the second pack slips in Merrill lynch which wasn’t being captured for long time due to the old process. This equals to $ 20K per year in revenue.
We continue working in moving pieces for Merrill Lynch to presort with a full savings of $50K in this year. Keeping in house some volume of hand insert also save us close to $79K.
Quality
We were able to reduce 75% of our internal errors against last year. This was due to the changes made in our staff and eliminating some of the additional duties our clients required in the production area. The key factor was to leverage best practices and rotate members to different clients. As a result, they were the ones to help each other in getting better and
Automation
We continued to automate somehow a lot of the manual work in capturing the folding SLA and rush request. Simultaneously we have been looking to add barcodes to the print request to automate the process as just going by the data we received from them in not complete accurate. The barcode didn’t function as expected so additional ways were analyzed. Currently, we are receiving a more custom report and some macros were built behind the scenes. In the next fiscal year we will continue with the second part of this project.
