Executive Summary

· Cityscape Maintenance LLC offers state of the art landscaping services to homeowners with a focus on providing excellent service on-demand.

Our clients are homeowners who need professional landscaping services and desire the convenience of receiving same or next day at-home consultations. Cityscape Maintenance, LLC offers flexibility and quick service (within two to three business days of scheduling a service) staffed by dependable and hardworking UWM students.

Throughout the Shorewood and Upper East Side areas there is an increase in demand for property maintenance specifically, seasonal landscaping services. Many of the homeowners in these areas are elderly individuals who rely upon neighbors to take care of their seasonal landscaping needs. Additionally, there are an increased number of homeowners who are middle-aged professionals who are too busy to perform their own seasonal landscaping. Our market research has shown that 7 out of 10 homeowners would choose our landscaping service because of our offering reliable service staffed by UWM students. Also, 8 out of 10 homeowners prefer our services over other landscaping companies in the area because of our convenient scheduling and our rapid response time.

While there are five other landscaping companies operating in the area, none offer the convenience of same or next day on-site consultations, guaranteed service within three business days and the flexibility to schedule services around the homeowner’s schedule.

Cityscapes marketing strategy is to emphasize our quality, flexible, and speedy service as well as our unique “Borrow-An-Employee” service. Homeowners who like to do some of their own landscaping, for instance, but would like help on a project or for a few days over the weekend can utilize our “Borrow-An-Employee” program. For a reasonable hourly rate the homeowner can retain the services of a dependable and hardworking UWM student who will assist the homeowner with whatever landscaping or home maintenance projects they wish to complete.

The management of Cityscape Maintenance LLC consists of owner, Stephen Campagna and part owners Charles Hampson and Mary Strandt. Stephen has many years of experience working in the landscaping industry. Charles has an operations management educational background and Mary as had landscaping experience as well as office management experience for small businesses. Stephen will act as GM, On-Site Manager and Head Landscaper. Charles will act as Operations Manager and Landscaper while Mary will act as Office Manager and Landscaper. Additionally, Paul Karus will act as landscape design consulting expert.

Based on the size of our defined market area and the market as a whole, our sales projections for the first year are roughly $52,000.

Business Description and Vision

Description of our Business

· Cityscape Maintenance, LLC. is a landscaping and lawn maintenance business that focuses on all residential home owners in the Upper East Side and Shorewood area of Wisconsin. We offer all of the services a home owner with an east side property would need. Our services include a wide range, from lawn and bush maintenance services, spring and fall clean up, mowing and bush trimming, mulching, planting, weeding, leaf removal, bed creation, seasonal snow removal as well as our signature “borrow-an-employee” service. Seasonal programs are recommended but are not necessary and service will be provided on a first come first serve basis, with same day consultation and guaranteed service within 3 days.

Vision

· Our vision is to be the small landscape project and maintenance leader on the Upper East Side of Milwaukee. We will accomplish this through excellent customer service and growth of our primary location in the Shorewood area. We will continue to be differentiated from our competitors in our unique, personalized and responsive services. Our goal is to expand by our third year to have a second crew of equal size, as well as replicating our successful business processes in Bay View, Wisconsin by year four with a third crew of equal size.

Definition of the Market

Identify and Describe the Market

· Our industry is the landscaping services sector. NAICS Code: 561730 - Seasonal property maintenance services. “This industry comprises (1) establishments primarily engaged in providing landscape care and maintenance services and/or installing trees, shrubs, plants, lawns, or gardens and (2) establishments primarily engaged in providing these services along with the design of landscape plans and/or the construction (i.e., installation) of walkways, retaining walls, decks, fences, ponds, and similar structures”, according to the NAICS website (Landscaping). Our company will focus on the first part of the NAICS description. “According to Dun and Bradstreet in 2010, 92,325 establishments in the lawn and garden services industry brought in revenues of $23.98 billion… [and] nearly one-quarter of U.S. households utilized professional lawn care services. According to the U.S. Department of Labor, employment in this industry was expected to grow 18 percent between 2008 and 2018” (Lawn).

Critical Needs of Perceived or Existing Market

· The critical needs of our perceived market are services related to smaller projects such as bed maintenance and lawn mowing, due to the smaller size of their properties. Critical needs do not include major property overhauls, sizeable retaining walls, or other landscaping related services such as hardscapes (masonry, concrete, brick/stone walkways, etc.).

Target Market

· Our target market is the homeowners in the immediate UWM campus area including Shorewood and the Upper East Side. The number of households in Shorewood and the Upper East Side is approximately 22,200 with more than 10,000 being families who generally are more so in the market for our services according to point2homes.com (Upper). So, if taking Dun and Bradstreet’s figure of 25% of households use lawn care services, this is approximately 5,550 potential customers for at least lawn mowing – which generally results in further services provided. Therefore, this number of households will be considered the overall market size as well. Even if we are able to capture 2% of the overall market this equates to over 110 potential customers.

Target Expansion Market (Valid Scalability, Pursued After the Third Year and Possibly Sooner)

· Our target expansion market is the homeowners in the Southeast side area, namely Bay View. The number of households in Bayview is approximately 16,000 with 8,400 being families who generally are more so in the market for our services according to point2homes.com (Bay). So, if taking Dun and Bradstreet’s figure of 25% of households use lawn care services, this is approximately 4,000 potential customers for at least lawn mowing – which generally results in further services provided. Therefore, this number of households will be considered the overall expansion market size as well. Even if we are able to capture 2% of the overall market this equates to over 80 potential customers.

General Profile of Targeted Clients

· A general profile of our target clients is as follows:

· Homeowner

· Small overall property

· Small beds containing bushes and plants

· Small yard

· Middle – Upper Class

· Middle aged to Senior citizen

· Married

· Adult residents employed, with possibility of children in school and living at home

· Unable or unwilling to do own services which we offer

· Willing to pay for the services we offer

· Would find a landscaping service through word-of-mouth and/or online research and reviews.

Current Market Share and Anticipated Market Share

· Currently we have no market share.

· Anticipated Market Share

· Of the 5,550+ households who are in our market, we would like to have 50+ customers for scheduled bed maintenance services/programs described later, 30+ lawn mowing customers on a program, and 20+ customers who order individualized services as needed.

· Would prefer to have 1-2 clients per 3-block radius on the Upper East Side, and 1-5 per neighborhood in Shorewood and Whitefish Bay.

· Of the people surveyed by going door-to-door, more than half seemed as though we could easily offer one or more of our services to them and have them accept.

· From our conversation we could easily see $500+ worth of services being performed at any one of the properties.

Description of Services

Services

· Our products and services will be offered in two formats.

· Individually

· We will be able to perform a number of landscaping services at anytime as applicable. Customers will be able to call and request that any of the services be performed at anytime. They will be quoted and billed on an hourly basis. If any specific materials are required, the customer will be quoted and billed for that portion of the work at the hourly rate corresponding to that material. Any professional drawings will be priced individually. A crew of 2-3 employees will complete all work. Payment for the services is discussed later in this Business Plan. Generally, the payment terms will be Net 10.

· Seasonal services

· We will provide a combination of our individual services as applicable to the current season. Customers will be able to call and request that any of the seasonal services be performed at anytime. They will be quoted and billed on an hourly basis. If any specific materials are required, the customer will be quoted and billed for that portion of the work at the hourly rate corresponding to that material. Any professional drawings will be priced individually. A crew of 2-3 employees will complete all work.

· Individual Services

· Lawn Mowing

· The customer’s yard will be mowed using a push mower. Lawn clippings will be blown off of surfaces such as driveways, walkways, sidewalks, porches, decks, beds, roadways, and any other surface that it does not belong on, using a gas powered backpack blower. The borders of the yard will be cut by a weed whacker to match the height of the grass. Grass will be cut at approximately 3 inches tall to maximize appearance, sustainability to the environmental conditions, and sustainability against weeds and other invasive growth. This service will be provided on either a requested basis, or on a plan where we will cut the yard as we feel it is needed until the customer cancels this service. This service will cost $20 and up depending on size of the yard.

· Bush Trimming

· The customer’s bushes will be cut by a gas powered hedge trimmer. They will be shaped as the customer would like or as we feel is correct for the specific type, size, location, and health of the bush or hedge. All clippings will be blown out of the bed and taken away by our crewmembers. In the fall months, the clippings will be left in the road if there are preexisting leaf piles for the city to pick up. If those piles do not exist then the clippings will be taken away. Since Charles’ parents are residents of Milwaukee, they will be able to take the clippings to the dump in the back of the truck. In the future, an inexpensive dump permit can be purchased for roughly $250/year. This service will be provided on either a requested basis, or on a plan where we will cut the bushes as we feel it is needed until the customer cancels this service. This service will cost $45/hour.

· Plant Maintenance

· The customer’s plants, including small ornamental trees will be taken care of per the specific plant’s needs. This may include any one of the following or any combination; leaf removal, debris removal, pruning, thinning, splitting and replanting, cutting back or down for winter, removal of dead growth, removal of annuals before winter. This service will be provided on either a requested basis, or on a plan where we will maintain the plants as we feel it is needed until the customer cancels this service. This service will cost $45/hour.

· Mulch

· The customer’s beds will receive fresh mulch, sourced through our company and delivered by the supplier to the job site. Mulch will be spread approximately 2 inches thick. All weeds will be removed from the area prior to mulch being installed. A common service to accompany mulch will be bed edging. Mulch will be shoveled from the supplied load into a wheelbarrow. From there it will be brought to the location and spread initially either by dumping from the wheelbarrow or by hand. From there is will be evenly raked using a metal rake (not a leaf rake) and also by hand as necessary, primarily around plants, flowers, and bushes. Standard mulch will come in a neutral tan or brown color, other color mulches will also be available upon request. All beds will be checked for superior quality of mulch spread, thickness, and general appeal prior to the completion of work. Any mulch located outside of the bed such as in the surrounding yard or place of initial load from supplier will be removed and taken away by our company. It will be used on another job or will go to the city dump. This service will be provided on either a requested basis, or in conjunction with Summer Maintenance service. This service will cost $55/yard of mulch plus $45/hour.

· Leaf Removal

· The customer’s leaves will be removed from any outdoor surface, excluding gutters, rooftops, and any vehicles unless they were there due to our employees. Leaves will generally be removed in spring since some may fall after our fall clean up or fall leaf removal the year prior, or due to lack of removal by either a past company or the customer in the preceding fall and winter months. Leaves will be blown using a gas powered backpack blower into a central location. From there they will be moved to the street for the city to pick up if before the deadline for this city service (middle of November), or they will be taken away by our company and brought to the city dump. This service will be provided on an as requested basis. This service will cost $45/hour.

· Planting

· The customer will be able to have us plant any type of plant that they choose. We will prefer that the plants are sourced by us, and will provide for a two month free of charge replacement if an annual plant should die, and one year extension for perennials. If the customer provides the plant there will be no replacement guarantee. Each plant will be placed in a hole as deep as that specific type of plant requires. Each plant hole will be filled in by soil provided by our company for maximum growth potential and or health. This service will be provided on an as requested basis. This service will cost $45/hour.

· Weeding

· The customer’s beds will be carefully inspected and all weeds will be removed by hand. The weed will not be plucked from above ground but will be entirely pulled out of the ground, which includes the root. This service will be provided on either a requested basis, or on a plan such as weekly, bi-weekly, monthly, or where we will weed the beds as we feel it is needed until the customer cancels this service. This service will cost $35/time, with a slow escalation depending on the size of the job.

· Bed Creation

· The customer will be able to either choose where they would like a new bed installed or where we feel is the best place(s) for a new bed to be installed. The area will be properly prepped; including any needed grass removal (through sod cutting or manual sod removal), prior plant/bush removal, any other object removable, or weeding. Our company will haul away all prior material and ensure that it does not grow back if applicable. All new beds will be provided with fresh soil sourced by our company and delivered to the job site. Any and all requested edging, mulch or plant installation will occur as well. Beds will be created to the customer’s specifications or agreed upon design by our company. All bed creation will have a basic drawing available by request beforehand, which will be a basic layout of the planned bed in black and white, with only a general level of detail and quality. A professional drawing (in color) will be available at an additional cost. This service will be provided on an as requested basis. This service will cost $45/hour plus $10/yard of soil.

· Professional Drawings

· The customer will be able to have a professional drawing completed for any application they choose. Our consultant, Paul Karus, will complete the drawings exclusively. The drawing will be in color. This service will be provided on an as requested basis. This service will cost $25/hour required to render drawing.

· Watering

· The customer’s plants, yard, or any other outdoor growth watered by our employees using the customer’s hose and water source. Each watered growth will be watered to its specific needs. This service will be provided on either a requested basis, or on a plan such as weekly, bi-weekly, monthly, or where we will water the growth as we feel it is needed until the customer cancels this service. This service will cost $25/time.

· Snow Removal

· The customer’s accumulated snow will be removed from any requested surface such as the driveway, walkways, sidewalk, or stairs. No snow will be removed from cars, motorcycles, gutters, or rooftops unless it is their due to our employees. Snow will be shoveled using a snow shovel and ice will be removed using the metal strip on the bottom front of the snow shovel. Salt will be available by request. This service will be provided on either a requested basis, or on a plan until the customer cancels this service. This service will cost $25-35 depending on snow depth.

· “Borrow and Employee”

· The customer will be able to have one of our employees come to their property and help them do any of the above-mentioned services. The customer will supply all needed materials and tools. The customer must be outside helping our employee. This service will be provided on an as requested basis. This service will cost $25/hour.

· Seasonal Services

· Spring Clean Up

· The Spring Clean Up service will provide a combination of the above-mentioned services. This includes bush trimming, plant maintenance, leaf removal, weeding, and any requested planting or watering. This service will be provided on either a requested basis, or on a plan where we will provide the service as we feel it is needed and only once per year. This service will cost $45/hour.

· Summer Maintenance

· The Summer Maintenance service will provide a combination of the above-mentioned services. This includes bush trimming, plant maintenance, mulch, weeding, and any requested planting or watering. This service will be provided on either a requested basis, or on a plan where we will provide the service as we feel it is needed once per year, or more times if necessary and only after being pre-approved by the customer. This service will cost $45/hour or $45/hour plus $10/yard of mulch.

· Fall Clean Up

· The Fall Clean Up service will provide a combination of the above-mentioned services. This includes bush trimming, plant maintenance, leaf removal, weeding, and any requested watering. This service will be provided on either a requested basis, or on a plan where we will provide the service as we feel it is needed and only once per year. Leaf removal will be done again if necessary and only after being pre-approved by the customer. This service will cost $45/hour.

· Winter Snow Removal

· The Winter Snow Removal service will provide the above-mentioned service of “Snow Removal”. This service will be provided on either a requested basis, or on a plan until the customer cancels this service. As a seasonal service, it is generally assumed that the work will be done on a plan that will include snow removal at a predetermined frequency relative to snowfall. An example would be anytime there is accumulated snow, or anytime accumulated snow is greater than one inch, two inches, etc. This service will cost $25-35 depending on snow depth.

How Our Services Are Competitive

· Our services are competitive because we have previous knowledge and experience of the industry and are able to offer a service with a competitive level of quality. Even though UWM students will do the work, they will be overseen and assisted by us who will make sure that service is done to adequate or above standards. Our services are also competitive because they are offered at a lower price compared to other companies and also are available in a shorter lead-time. Many times companies take up to one or two weeks and sometimes even more to reach a customer. Our business has a highly flexible schedule due to on-call employees and the general assumption that we will have fewer jobs during the first couple years than other companies currently have.

Competitive Edge

· Our competitive edge will be the service level available through our business compared to our competitors. Many times companies take up to one or two weeks and sometimes even more to reach a customer; we will guarantee that our work will begin within two to three business days from time of job approval. If a service is requested as part of a plan or seasonal service then the work will be performed at our discretion but is also available in a two to three day lead time if the customer feels we are waiting too long to begin work. We will advertise that someone will come to quote your property that day as well, which usually is not available through other companies, it generally takes two days or more for someone to come to the property. In addition, our competitive edge will be that we also offer to send an employee to help you as described in the above-stated “Borrow an Employee” service. This service is not offered by any other company. In addition, a professional, with professional landscape drawings available, does our bed design. This is a point of difference since not many companies have this available. Lastly, and almost most importantly, we are owned and operated by UWM students. All but two people who were contacted during our market research said that they would allow UWM students to do the work, and the majority of them said that they would consider us over other companies for that reason. We will have one major point of contact for each customer so that even if the student employees have a turnover, the customer will have a relationship with one person from our company. This point of contact will regularly check with customers to assure that they are happy with our services and they will perform a check of all work immediately after it is finished, generally before the crew leaves the job site.

Promotional Material

· Past Work Examples to be included on flyers and in person consultations.

However, the company will also have four (4) Landscapers available, at various times, in case the one (1) designated preferred Landscaper is unavailable that day. They will also be available for the “Borrow an Employee” service, but not necessarily the preferred person for this service. These additional Landscapers will be on the organizational hierarchy chart as Employee #2-5. The Preferred Landscaper and all other Employee Landscapers will be UWM students in order to follow and support our point of difference.

· Any and all yard waste (refuse) will be brought back to the main office in the company truck and taken to the city dump by Charles Hampson’s parents since they are Milwaukee County Residents and are able to do so free of charge. Leaves, sticks, and other city accepted waste will be left in front of the customer’s property in the street during the fall months when the city collects such waste from the street.

· Payment is expected from customers on a Net 10 basis at the latest, however we will note that payment can also be accepted by the crew once work is completed (onsite).

· Description of Job Duties:

Fuel for the vehicle that picks up the supplies/equipment may be charged to the company account at the vehicle owner’s discretion. Owners will consult all other owners before any major and non-ordinary business decisions are made, and especially decisions that can have a substantial impact to regular operations. The Owners will provide their services on an as needed basis; there will be no set schedule of hours. The Owners will split profits equally after all reinvestment into the company is made.

· GM – The GM will be the point of contact for all customers. The GM will be responsible for identifying critical needs and improvements for the company. The On-Site Manager will ensure quality of work and be responsible for the overall crew. The On-Site Manager will hold the ability to make their own decisions during any job in regards to how and when work will be completed other than those decisions that would greatly affect the company’s interests. The On-Site Manager will drive the company truck as well as have final responsibility for the loading and unloading of the truck and its materials/equipment. The On-Site Manager will be responsible for ordering all delivered materials and serve as the point of contact with suppliers for delivery. The On-Site Manager will start a half hour early each morning to make sure the truck and all materials are ready to go when the Landscapers arrive for work. If there are any materials/equipment that need to be picked up during the day, the On-Site Manager will take the company truck to do so and will leave the Landscapers on-site to continue work. No supplies/equipment will be picked up while Landscapers are in the truck. This half hour will be unpaid. The On-Site Manager will also perform the duties without hourly pay so that another Landscaper can be used to get a job done faster if deemed necessary by the On-Site Manager. In all other instances the hourly pay will be $8.50/hour.

· Landscaper – The Landscaper positions will conduct the day-to-day physical labor at job sites. This includes all work detailed previously in the description of services. All landscapers must be available for work during their designated available hours and will be notified of the schedule and any changes no less than 24 hours before work is to be done. Landscapers will not drive the company truck unless they have approval from the On-Site Manager. The hourly pay will be $8.50/hour, and the Landscaper will be paid from the time that the crew arrives on a job site until they leave the job site. When mowing lawns, the Landscaper will be paid for travel time between houses, but will not receive pay for travel time in any other situation unless deemed necessary by the On-Site Manager. Landscapers will be available for the “Borrow an Employee” service. They will have to drive themselves to the jobsite and will be paid an extra $1.50 per hour for doing so to cover their fuel and wear and tear on their car. They will be paid for the time they are on the jobsite, and the hours will be added to any regular hours recorded, and paid on their same bi-weekly paycheck.

Legal Structure of the Business

· Our company will be structured as a Limited Liability Company (LLC), where the owners will not be responsible for debts of the company.

· We will be a single taxation enterprise, taxed on the income to the individual partners, rather than a double taxation LLC.

· Our LLC will be able to borrow money for our capital equipment as a separate entity from the individual owners.

· We will be taxed as a Subchapter S Corporation to avoid additional FICA taxes payable.

· Our members will enter into an operating agreement under which everything will be split into 1/3rd’s for the 3 founding members. However, Steve (Owner/GM) will have a 51% share in the decision-making.

· This will aid in decision-making since someone has a majority rule.

Special Permits or Zoning Laws to Adhere To

· Residential zoning laws allow small, non-polluting home businesses, as long as any home containing a business is used primarily as a residence and the business activities don’t negatively affect neighbors.

· Since our employees are all college students, we will have no need to adhere to Chapter 25.01 – Exposing minors to harmful materials.

· The service of all skilled and unskilled laborers employed by us either fulltime or on a contractual basis are limited to working 40 hours per week, with no more than 10 hours at a time, with overtime pay required after these time periods adhering to Chapter 30.01 – Hours of labor, exceptions; overtime pay.

· Adherence to Chapter 39.01 Section 11, disposal of refuse shall mean rubbish including but not limited to paper, wood, metal, glass, cloth and products thereof, rubber, yard waste, snow from parking lots, lumber, concrete, construction and demolition debris from business and household sources.

· Due to the residential nature of our business, we are allowed to deposit our waste in the city dump as well as in the street during the fall for leaves, sticks and other refuse.

· As a landscaping company, we will require 3 types of insurance and this will be enforced. They include: General Liability Insurance, Workers Compensation Insurance, and Commercial Vehicle Insurance. These types of insurance will cover against lawsuits from accidents or mishaps, medical costs and lost wages from injured employees, as well as coverage for our company vehicles.

Knowledge of Business

· The key managers have direct experience in starting and operating a landscaping business, which provides the services that Cityscape Maintenance, LLC will provide. The Owner, GM, On-Site Manager, and Landscaper Stephen Campagna has the most experience. He founded a landscaping company with a friend at the age of 15 and provided all and many more services than our company will. He worked at this business until he was 21, which was 6 years or the equivalent of 7 landscaping seasons. He knows all processes for each service and has vast experience in quality management and customer-company relations management from the previous business. He has also experienced first hand the day-to-day operations of such a company and will be fully able to handle the duties both on and offsite. The previous business he was involved with is still in operation today and has continued to grow year after year. It is currently the family business of his friend, with the majority control going to this person, and they have the intention of continuing the business as a lifelong career. Stephen’s friend has a degree in Horticulture and Landscape Management from Iowa State University, which is a top ranked school in the nation for this program. He will serve as an advisor to Cityscape Maintenance, LLC and will render all professional drawings (of which he acquired the skills to do so from Iowa State University). Stephen Campagna and Charles Hampson are currently Supply Chain and Operations Management students at the University of Wisconsin Milwaukee and are exceptional students both in the classroom and outside as well. Stephen is also obtaining his certificate in Entrepreneurship. Further detail of this may be found on their resumes in the appendix. Mary Strandt also has previous landscaping experience and has provided all of the services that we will provide. She too is a student at the University of Wisconsin Milwaukee and is a Human Resource major.

· The cost of all other fuel will be applied as a yearly estimated overhead cost

· There will be a “Misc. Jobs” revenue/profit estimate which will cover all jobs not otherwise itemized in our expected revenues calculations (which are found in the appendix)

· The average gross profit for this style of job was obtained as an average of the gross profits from Spring, Summer, and Fall Clean Up/Maintenance

· Yearly gross profit was determined on an assumption of 20 jobs per year

· The “Borrow an Employee” person will drive to the jobsite on their own

· The “Borrow an Employee” person will be paid an extra $1.5 per hour

· There will be 10 qualifying snowfalls in the winter that require our snow removal service

· We will take an initial loan from Steve’s dad for $20,000, due in four years with equal payments of $5,000 each year.

Capital Requirements

· We will need to cover all start up costs

· We will need extra cash to support payroll if we do not receive payment from customers in expected timeframe

· We will take an initial loan from Steve’s dad for $20,000, due in four years with equal payments of $5,000 each year to cover the above capital requirements

· Steve will sign personally for this loan

Break-Even Analysis

· Our Net Profit Ratio for the first year is projected to be 27.77%

· Our expenses we need to cover to break even equal $8,905

· To break even we would need the below calculated sales:

Break Even in Sales = Fixed Costs / Contribution Margin

Fixed Costs = $8,905

Contribution Margin = 27.77%

$8,905 / 27.77% = $32,066.98
