In the upcoming decades, changes in agricultural livelihoods, food consumption habits, and diets, all could pose a danger to food security (FAO, 2025). Urbanization is also speeding up. In 2023, 56% of the global population lived in cities (Ulbrich, 2025), and the percentage is expected to rise to 70% by 2050 (World Bank Group, 2023).

Urban households in Singapore face growing challenges related to limited living space, concerns about food safety, and a rising desire for healthier lifestyles. The increasing awareness of environmental sustainability and the need for convenient access to fresh vegetables highlight a clear gap in the market for innovative home gardening solutions.

Yardin addresses these challenges with an AI-powered smart home hydroponic system designed specifically for Singaporean families. Its vertical, space-efficient system combines advanced IoT technology and data-driven artificial intelligence to simplify indoor vegetable cultivation, enabling users to grow fresh, safe, and nutritious produce effortlessly within their homes.

The market opportunity for smart home hydroponics in Singapore is significant and expanding. 2. Company Description

2.1 An Overview of the Organization and Ownership

Yardin is a Singaporean company that focuses on developing smart vertical hydroponic systems for urban households. The company aims to fill an increasing market need for sustainable food production at home by integrating IoT, AI, and a user-oriented design, specifically catering to the space and dietary preferences of Singaporean families. As the need for local fresh produce and healthy living grows, Yardin provides an AI-powered solution that allows consumers to effortlessly grow fresh vegetables at home or in any other indoor limited spaces.

The company was inspired by the founder’s deep love for plants and dream of bringing nature home. Driven by increasing desire for homegrown freshness and concerns on food safety, Yardin was established to make intelligent and effortless home planting with joy.

The company will be formed as a Private Limited Company. It originates by a diverse team with rich experience and expertise in smart technology design, hydroponics, business and finance. Ownership will be divided between the CEO (40%) and four co-founders in technology, operations, and marketing (60%).

It will function under a direct-to-consumer (D2C) model. The company is currently getting ready to apply for government assistance programs, in order to get financial support for market launch and product development efforts.

Singapore is ranked as the 4th top startup ecosystem in the world (Enterprise Singapore, 2025b), it offers supportive startup environment where both funding and mentorship are available. The country’s commitment to becoming a premier sustainable city destination has received worldwide recognition. In the 2024 Global Destination Sustainability Index (GDS-Index), Singapore ranked seventh globally and first in the Asia-Pacific region (Singapore Tourism Board, 2025).

Our mission is to empower urban families in Singapore to easily grow fresh and healthy vegetables at home. Our innovative AI-powered hydroponic system seamlessly integrates into modern living spaces, making home gardening accessible for everyone. We are dedicated to combining technology with nature to promote sustainable consumption, ensure food safety, and enhance overall well-being.

Our vision is to become the leading smart indoor growing solution in Southeast Asia, transforming the way households obtain fresh produce and reconnecting them with nature, starting from each home.

2.3 Product and Service Offered

Yardin is an AI-driven smart home hydroponic system designed specifically for urban families in Singapore. It has a vertical and space-saving design, which fits in perfectly with HDB flats, condos, and any other small living spaces, enabling families to grow their own fresh vegetables in limited indoor areas.

The entire growth process, including lighting, irrigation, and environmental monitoring, will be automated by Yardin. It evaluates plant growth conditions and offers customized advice to ensure optimal plant health by leveraging AI and IoT technology. With the use of a smartphone app that provides smart notifications, remote monitoring, and detailed instructions, users can interact with the system and have a simple and totally hands-free growing experience.

This product adopts a plug-and-play design, with pre-packaged seed pods and nutrient solutions which requires no user intervention. This simple operation enables even people have no gardening experience to grow fresh and pesticide-free vegetables at home.

Yardin offers more than just hardware. Customers can subscribe to the monthly door-to-door delivery service of nutrient solutions and seed packs. In addition, the membership program also provides personalized growing guidance, preferential trial of new seeds, community feature, and other proprietary services. Accessories and replacement parts are also available to enhance or maintain the system.

The hydroponic system is priced at S$900/each. Seeds/nutrient solution subscription is S$25/pack, membership fee is S$20/month, and accessories are occasionally sold, with S$20/each.

By providing a comprehensive solution, Yardin seeks to encourage healthy living and sustainability while making home planting easier for users.

2.4 Current Status

Currently, we’re at the prototype stage of our business, having completed the core technology research and development. We are now testing the hydroponic systems to ensure optimal product performance and user satisfaction.

2.5 Key Partnerships

We have built a key network of partners that involves technology research and development, supply chain, operations and marketing channels. Our strategic partners include government agencies, green organizations, educational institutions, community groups, manufacturing suppliers, marketing partners, and academic institutions like NTU. These partnerships will help us enhance product innovation and market competitiveness.

3. Industry Analysis

This chapter aims to evaluate the industry's general appeal, as well as the potential for gaining a competitive edge and generating revenue.

3.1 Industry Definition and Boundary

The smart home hydroponics industry, combines Agri-tech and consumer electronics, focusing on developing soil-less indoor plant growing solutions equipped with automation and AI/IoT technologies.

3.2 PESTEL Analysis

· Political:

As it imports over 90 percent of its food (Singapore Food Agency [SFA], 2023, p. 4) and only uses one percent of its land for farming (SFA, 2023, p. 13), Singapore is vulnerable to shocks in the global food supply. To cope with this challenge, Singapore government has established the "30 by 30" target – being able to grow 30% of its food domestically by 2030 (SFA, 2023, p.5). However, less than 10% of the dietary needs are now met by locally produced food (Diaz, 2021).

The gap indicates ongoing government support, funding, and helpful policies for local food-related businesses in the following years. For example, the Singapore Food Agency (SFA) has set Safety Assurance for Food Establishment (SAFE) Framework to guide regulatory compliance for food-related companies (SFA, 2025). The SG ECO FUND provides financial assistance to sustainable businesses (Ministry of Sustainability and the Environment, 2025). The Enterprise Development Program (EDP), run by Enterprise Singapore, provides co-investments and tax exemptions for agricultural start-ups (Enterprise Singapore, 2025a).

· Economical:

The economic environment in Singapore is favorable for business development (World Bank Group, 2024). Singapore is a high-income country with S$731,436 million in GDP and $121,161 per capita, providing strong purchasing power (SingStat, 2025a).

According to MAS (2025a), an average range of 0.5% to 1.5% is projected for the core inflation rate, down from 2.4% in 2024. This downward trend in inflation helps to boost consumer spending (Fu et al., 2024, p. 18).

However, an OECD (Organization for Economic Co-operation and Development) research on global agricultural value chain reveals that Agri-tech companies that depend on imported electronic components would face difficulties due to global factors such as tariffs, trade frictions and supply chain policy uncertainty (OECD, 2024, p. 22). Additionally, Singapore's electricity prices rank the second highest in Asia, at about S$0.26 per kilowatt-hour (Tran, 2024). Consumers are sensitive to the running costs of appliances and the electricity prices would affect their appliance choices (Houde & Myers, 2021, p. 5). If the operating costs exceed their expectations, they may be less inclined to choose the appliance.

Despite these challenges, venture capitalists have shown interest in the agriculture technology sector due to Singapore's stable investment environment. A report from AgFunderNews (AFN), stating that Agrifoodtech funding in Singapore in 2024 has reached $172m with a 3% annual increase (Gabbio, 2025).

· Social:

Health awareness has greatly increased in Singapore (Health Promotion Board, 2025) and has become an important factor influencing consumer behaviors (Escobar-Farfán et al., 2025, p.5).

According to Statista (2024a), more than 4.3 million tons of pesticides are used worldwide each year, yet only about 1% is effective in killing plant pests (Tudi et al., 2022, p. 14), which brings consumer concerns on pesticide residues and food safety. A study by Rakuten Insight suggests that 46% of Singaporean would be willing to pay up to 25% more for food that is low in pesticides or free of them (Hirschmann, 2024b).

It is also notable that after the COVID-19 pandemic, Singaporeans' interest in home planting has grown dramatically (Lin et al., 2021, p. 492); Lal, 2020, p. 873). Singapore is a highly urbanized city where over 80% of its residents living in HDB apartments (HDB, 2025), and Singaporeans widely accept vertical stacking to maximize space (Ares, Ha, & Jaeger, 2021, p. 5).

Furthermore, fresh food has significant waste issues in the supply chain and during consumption, as evidenced by the United Nations (2024) report that over 30% of food ends up as waste.

Additionally, Singapore has a high level of education overall, with 64.4% of persons having completed higher education (SingStat, 2025c). This makes it simpler for users to understand and use the intelligent hydroponic system.

· Technological

With a 97% smartphone penetration rate (Statista, 2024b) and the world's highest 96% Internet penetration rate (Statista, 2025), Singapore provides a supportive environment for intelligent hydroponic systems.

Hydroponic technology relies on advanced agricultural innovations, including smart irrigation, LED lighting, and automation controls (Singh et al., 2023, p. 33). With the application of the Internet of Things (IoT), data-driven technologies, and artificial intelligence (AI), the efficiency along with intelligence of hydroponic systems will continue to improve, reducing operational complexity and optimizing plant growth environments (Rajaseger et al., 2023, p. 935).

Institutions such as Nanyang Technological University have continuously promoted research on hydroponic technology. They have investigated the use of novel materials to support hydroponic food farming (Abdullah, 2022). Meanwhile, Singapore is enhancing R&D through public-private partnerships. One example is its partnership with the Netherlands on GroGrace, a climate-controlled vertical farm that produces sustainable fresh food using hydroponics and Internet of Things automation (Tan, 2022).

· Environment

Resources efficiency is important for energy-scarce Singapore (PUB, 2025). Research shows that hydroponic systems can save up to 90% of water (Singh et al., 2024, p. 774) and provide a 200% higher growth rate (Carroll et al., 2023, p. 1087) than traditional farming.

· Legal

According to SFA guidance (2024), hydroponic farming in Singapore is required to comply with a variety of regulations to ensure sustainable and safe food production, electrical appliance safety, environmental compliance, and public health. This could increase the regulatory obligations for market entrants.

In summary, under the PESTEL framework, Singapore’s smart home hydroponics industry benefits from strong policy support, high consumer purchasing power, increasing health trends, advanced technologies, and urgent environmental needs, fostering favorable conditions for market growth. However, the industry still needs to pay attention to global policy changes and regulatory trends, enhance consumer awareness, and deal with uncertainties.

The global hydroponics market will be valued at $6.23 billion in 2025, expanding at a CAGR of 12.6% to reach $18.12 billion by 2034, and the Asia-Pacific market is expanding at the quickest rate, with a projected CAGR of 12.75% (Precedence Research, 2025), as displayed in Appendix A2.

MarkNtel Advisors, a research firm, points out that although home hydroponics is still relatively new in Southeast Asia, Singapore has great growth potential due to its policy support, urban planning and technological infrastructure (MarkNtel Advisors, 2024).

People’s interest in urban planting is fueled by the growing need for fresh vegetable produce. The finding from the YouGov's survey is that 63% of Singaporeans prefer local vegetables due to its freshness (CNA, 2024).

They not only want fresh vegetables, but also practice growing them themselves. Currently, more than half of Singaporean are engaged in home growing, utilizing any available land (Song et al., 2022, p. 2), which has demonstrated the market potential of promoting home hydroponic systems.

3.4 Partnership and Participants

We aim to establish strategic relationships with multiple partners to achieve research and development, production, marketing and delivery. Our smart hydroponic system is designed in-house, while manufacturing is outsourced to experienced Asian OEM/ODM partners, who meet our standards for Singaporean households' safety and quality. We collaborate with core components suppliers such as sensors, plant grow lights, and microcontrollers to balance cost and performance. We also partner with seeds/nutrient solution providers, payment partners and local certified logistic firms to ensure reliable and fulfilling user experience.

3.5 Porter's Five Forces

This section has been analyzed using Porter's Five Forces, to understand the competitive landscape and market appeal within the industry.

· Bargaining Power of Suppliers

While common electronic components are readily available, specific core components supply like sensors, chips and LED lights are relatively limited, especially in Singapore local market (6Wresearch, 2025). The reliance on imported component sourcing means that suppliers still have some negotiation power. Overall, suppliers maintain medium bargaining power.

· Bargaining Power of Buyers

Hydroponics includes a wide range of systems, from small home kits to commercial systems for large-scale production, each with its own specific requirements (Rajaseger et al., 2023, p. 935). Consumers can easily compare and choose between different brands. While there are no other alternatives in the market that can offer the same automation and design, which limits their choices and their bargaining power. Therefore, the buyer bargaining power is low.

· Threat of New Entrants

A hydroponic system may demand a higher initial cost than traditional farming (Mishra et al., 2024, p. 1809). While government support for Agri-tech firms makes it relatively easy for new competitors to enter the market (Enterprise Singapore, 2023b), the threat of new competitors remains moderate due to the need for advanced technology and compliance with certification requirements for new comers.

· Threat of Substitutes

Traditional potted plant and basic hydroponic kits are direct substitutes. High-quality imported vegetables from supermarkets are also indirect alternatives. However, these substitutes have limited appeal to time-conscious people since they are unable to offer the convenience and added value of smart hydroponic systems. A survey by PwC (2020) reveals that 43% consumers are willing to pay more for the sake of convenience. Thus, substitute threat is seen as low.

· Competitive Rivalry

The industry competition is intensifying, with a few established players and new entrants competing for market share. Competition includes both international brands and local firms, most focus on either high-end commercial hydroponic systems or basic growing devices, creating an opportunity for solutions tailored specifically for Singaporean families.

In summary, the smart home hydroponic industry in Singapore has a moderate supplier bargaining power and entry barriers, but with low buyer bargaining power, limited alternatives and competition, new entrants will have great opportunities if they can offer distinctive solutions.

Alongside this, the growing emphasis on mental health has highlighted the benefits of interacting with plants as an effective way to relieve stress (Sia et al., 2022, p. 6), further increasing the appeal and value of hydroponic products.

To succeed in this market, products must be designed with the user in mind (Mehmood, 2023), particularly for Singaporean families. Given the limited living space and Asian dietary preferences, these hydroponic systems should be easy to maintain and make the most of available space, allowing families to enjoy the benefits of planting without significant effort and time.

For consumer electronics, user satisfaction is crucial as positive customer service and user-friendly features can directly promote repeat purchases and foster brand loyalty (Kurniawan et al., 2025, p. 8), especially in Singapore's fast-paced environment. Additionally, technological innovation and government support have provided a solid foundation for the business, along with a reliable and robust supply chain, making the business more appealing and affordable for Singaporean households.

3.7 Industry Trend

The industry has been expanding quickly and innovating. Looking ahead, the key factors driving the industry's growth are the application of innovative technologies and the efficient use of space. The effective application of technology will bring benefits to the development of home hydroponic systems, especially for companies that are dedicated to combining artificial intelligence products with the Internet of Things and big data. As studies have shown, smart hydroponic systems will be the trend of future, as they can automate operational work, enhance the efficiency of hydroponic cultivation, and improve user experience (Rajaseger et al., 2023, p. 935).

Crop growth produces a lot of data, and the data offer valuable information for plant growth which is quite important. AI analyzes data collected from the hydroponic system, and real-time data efficiently records and monitors the state and trend of plant growth (Centofanti et al., 2025, p. 143).

Techniques for optimizing space are also essential for effective hydroponic cultivation. Vertical farming, which entails vertically stacking various plant layers, is a common practice in hydroponics (Dadhich et al., 2024, p. 481). See vertical farming types in Appendix A2.

Given its small land area and heavy reliance on food imports, Singapore's position is so special. Vertical farming is not only a viable option in this case, but also essential (Achard, 2024). It is equally important for customers to meet their planting needs in a limited space.

Following Singapore’s efforts towards sustainable food system, Singapore is leading the trend in in Asia (Deloitte, 2021, p. 11). In the long run, as technology advances and the market expands, the smart home hydroponic system is expected to develop from a current niche product to a more widely adopted household device.

3.8 Sustainability

Sustainability is both a market driver and a product feature. Our systems offer clear sustainable value. Smart hydroponics consumes 90% less water than traditional soil farming (Singh et al., 2024, p. 774) and requires no pesticides, which is in line with the nation’s environmental ambitions. Local production decreases carbon emissions by 2.3 kg per kilogram of leafy vegetables compared to imports (SFA, 2023), effectively shortening food supply chains carbon footprints. Research indicates that children who have more contact with plants have a greater awareness of environmental issues and food origins (Liu & Green, 2024, p. 5), also demonstrating the social and educational benefits of the hydroponic systems.

Despite with obvious sustainable advantages, challenges including high energy consumption, and vulnerability to waterborne diseases must be resolved for wider acceptance.

Household power usage often rises as the amount and variety of electrical appliances used in homes increase (Ali et al., 2021, p. 7). A major concern is that energy consumption of hydroponics is higher than open-field and greenhouse farming because hydroponics requires many devices to control the environment, such as electric lights, water pumps, and humidity control (Banboukian et al., 2025, p. 4). Hydroponic systems, as a closed-loop environment, another concern is waterborne illnesses which could spread quickly, potentially harming entire crops and leading to lower yields and vegetable quality (Asaduzzaman et al., 2022, p. 4).

We are committed to improve sustainability and reduce environmental impact by using recyclable materials, energy-saving lighting and recycling nutrients.

3.9 Long-term Prospects

The vertical farming market is expected to grow rapidly in Asia-Pacific region owing to urbanization, government backing, technological readiness, and consumers' growing demand in sustainable, healthy living (Dimension Market Research, 2024), with a strong 29.04% CAGR (Market Data Forecast, 2024).

Hydroponics, as a popular approach in vertical farming (Dadhich et al., 2024, p. 481), this trend fits well with what the market needs in the long term.

However, it faces several notable challenges. For instance, the successful operation of these hydroponic systems mostly relies on users' understanding and proficiency in hydroponic technology (Sousa et al., 2024, p. 15); if users do not have enough knowledge and understanding of hydroponic technology, they may not be able to fully utilize the system, resulting in decreased efficiency and effectiveness. Additionally, home users often encounter difficulties with equipment maintenance and troubleshooting during operation (Sousa et al., 2024, p. 15). These challenges can be frustrating and they may choose to abandon the system altogether. Therefore, resolving these challenges is important for the sustained growth of the industry.

4. Market Analysis

4.1 Market Segmentation and Sizing

Based on consumer behavioral and psychological characteristics, we identify four groups of the target customers.

· Health-conscious Families

With increasing health-awareness, this group prioritizes food safety and nutrition, seeks fresh and pesticide-free vegetables (Albornoz et al., 2024, p. 9). Families have demonstrated increasing demand for healthy eating, for instance, a Statista (2024c) survey shows that 46% of Singaporean customers are willing to pay an extra 25% premium for organic food goods, and data from YouGov also indicates that 34% of Singaporeans are open to adopt plant-based diets (Tan, 2023). These families see self-sufficient vegetables as a way of improving diet quality and an opportunity to involve their children in daily routines (Mollborn et al., 2020, p. 587).

· Environmentalists

Environmentalists are committed to reducing carbon footprints, food miles and environmental impact of food production products (Kim & Lee, 2023, p. 10). A study conducted by the Singapore Environment Council claims that 65% of Singaporeans are concerned about the environmental effects of food (Awasthi, 2024). They attach great importance to sustainable produce and would be willing to pay more for it. As shown in a PwC survey, over 70% of buyers are wiling for an extra 5% more for goods made sustainably (PwC, 2023).

Many people have practiced recycling and choosing eco-friendly products, which makes them likely to be among the first to use indoor growing systems.

· Smart Home Technology Adopters

This group is usually open to technology and seek the automation and integration of smart home devices (Sadik-Rozsnyai & Bertrandias, 2019, p. 1099). One finding from Statista suggests that more than 588,000 households have reportedly adopted smart home technologies already and it is expected to reach over 1.5 million households by 2028 (Statista, 2024d). They are attracted by the Internet of Things hydroponic system and regarded it as part of the smart living ecosystem.

· Gardening Enthusiasts

This group views gardening activities as important for enhancing relaxation and quality of life, especially for mental health benefits (Sia et al., 2022, p. 6). Studies reveal that gardening activities are particularly helpful for senior citizens (Kim et al., 2020, p. 571; Machida, 2019, p. 11), indicating potential increased demand, given that Singapore’s elderly population (65 and above) is predicted to rise from 19.9% in 2024 to 24.1% in 2030 (National Population and Talent Division, 2024).

Gardening is not exclusive to the elderly. Younger generations are paying attention to health and wellbeing, and gardening fits in well with this tendency. A survey shows that 70% of young people (18-35 years old) are interested in gardening (Glee, 2024), however, time constraints remain a significant barrier (Sia et al., 2022, p. 4).

As a result, both retirees and multigenerational hobbyists are attracted to the healing benefits of indoor gardening. For this group, hydroponics may offer a year-round, soil-free solution to grow plants without needing a backyard or a big balcony.

4.2 Consumer Behavior

Singapore's economic growth is projected to drop to 0.0–2.0% in 2025 (MAS, 2025b), and a Deloitte survey reveals that as a result, customers are becoming more rational in their purchasing decisions regarding smart home appliances. Of those surveyed, 85% says they prioritize features or devices that meet their immediate needs and preferences, and 79% believes ease of use, security and connectivity are very or somewhat important (Deloitte, 2023). Consumers also take price and social influence (recommendations from friends and family, and community acceptance) into consideration while making a purchase (Lin & Chen, 2025, p. 15).

Singaporean generally face the problem of limited planting space (SingStat, 2023b). Consequently, they are more supportive for vertical planting design (Ares et al., 2021, p. 5).

93% of Singaporean use the internet daily (Bestinsingapore, 2024). According to PwC (2023) research on consumer decision-making, 55% of consumers conduct product research online before make a purchase, showing that their information search largely depends on online sources. The e-commerce platforms and social medias are primary source of information for product evaluation, purchase decision-making and usage assessment (Hirschmann, 2024a).

4.3 Competitor Analysis

Competition in Singapore's household hydroponic system market is intensifying with players like AeroGarden, Click & Grow, Aerospring, and Indoor Greens.

Our smart home hydroponic system is positioned to outcompete all the existing competitors as none currently offer the comprehensive features and user experience we provide.

4.4 Market Sizing

Based on data from Horizon Grand View Research (2025), vertical farming in Singapore is expanding quickly at a 21.2% compound annual growth rate.

Precise market segmentation can help businesses in market entry and resource allocation deployment (Wittmann, 2024, p. 1294), which is particularly important in a diversified market like Singapore. We employ a step-by-step filtering approach based on national household statistics to determine our market sizing.

There are 1.463 million households in Singapore (HDB, 2025), among which 48% of the households have a monthly income of more than $10,000 (Lim, 2025), meaning that 702,240 high-income households are the target market we focus on.

In particular, we focus on families widely identified as middle class. According to the income distribution analysis from MAS, these families typically have stable financial capabilities and tend to prioritize health, sustainability, and technology (MAS, 2023, p. 35). The four target segments we identified are not separate, but show overlapping interests in many areas. Based on demographic data, comparable product penetration rates, and demand overlap analysis, we conservatively estimate that about 20% of these households (140,448) accept the values that our home hydroponic systems offer. They not only have sufficient purchasing power but also are possible to adopt smart home hydroponic systems.

Considering the market adoption process for new products, the penetration rate is expected to rise from 0.42% to 2.5% over three years, achieving nearly 5-fold growth. The following chart provides market size projection.

5. The Economics of the Business

5.1 Revenue Drivers and Profit Margins

5.1.1 Revenue Drivers

The primary factors contributing to the considerable income streams our business has achieved are:

1) Smart hydroponic system unit sales;

2) Recurring subscription of consumables (nutrient solution /seeds);

3) Membership;

4) Accessory sales.

We use this combined revenue stream, designing to generate early cash flow through the sales of hardware systems, and to achieve long-term profits through recurring high-margin subscription and membership.

The revenue model is built on four key revenue drivers:

Different revenue streams carry different profit features. While system hardware generates great gross margins, consumables subscription, membership as well as accessories, as the customer base expands, would produce higher repeating profits, creating a more stable revenue source.

The nutrient solution/seed subscription is based on hydroponic technical study regarding the amount of nutrient solution used (Fathidarehnijeh et al., 2023, p. 90), and it assumes that each system consumes one unit of nutrients/seeds each month. Revenue is calculated based on the cumulative number of systems in use each quarter.

Membership revenue assumes about 50% of users will subscribe to membership services, which includes value-added features such as smart AI controls, planting assistance, and app integration, based on the industry's average membership retention rate (48.3%) (Amazon Web Services, 2022).

Accessory sales revenue is estimated that about 20% of customers each quarter will make an accessory purchase at an average price of S$20, based on components usage.

Cost of Goods Sold (COGS) is calculated using the following costs:

– System unit COGS: S$530 (including S$480 manufacturing + S$50 packaging & logistics)

– Nutrients/Seeds COGS: S$20 per unit

– Membership COGS: S$10 per member

– Accessories COGS: S$10 per accessory

Gross margin is defined as (COGS – Revenue) / Revenue.

5.2 Fixed and Variable Costs

We distinguish between fixed costs and variable expenses involved in operations, which helps in understanding costs behavior as sales scale, and informs profitability and break-even projections.

The fixed costs are primarily related to team salaries, product development, software infrastructure and administrative operations. Over the first two years, total fixed costs are estimated at S$584,640, with salaries being the largest category (over 50% of total fixed costs), which highlights the value of operations and expertise in this tech-driven product. Most fixed costs have a planned slight increase (around 10%) in Year 2 to support business growth and cost control.

Variable costs are closely associated with product sales, subscription volume, and customer-support activity. Total variable costs are S$1,199,026, among which production and packaging & logistics costs account for the largest share (85%). A notable increase in payment processing fees indicates healthy revenue growth, but also suggests the need for cost-effective transaction management.

The total fixed and fluctuating costs over two years will amount to S$1,783,666.

5.3 Operating leverage and its implications

According to the previous review of variable and fixed expenses as well as profit margins, the company demonstrates increasing leverage in operations. While both revenue and gross margin have shown more notable increases, fixed costs remain relatively unchanged. It means that once fixed costs are covered, additional sales revenue will greatly boost the profit.

However, because fixed expenses must be covered even in period of low-sales, the company will be at greater risk of experiencing cash flow problems and decreased profitability (Ramli & Yekini, 2022, p. 3). As suggested by a Deloitte report, companies should proactively assess their cash flow needs, look at potential risks to their customers and supply chain, and develop actions to maintain stable operations in uncertain market conditions (Kilpatrick, 2021).

Based on current cost and pricing model, our breakeven point is determined as below:

About 63% of the total budget is used for product development, covering both hardware and software, prototyping, production setup and supply chain onboarding; 6% supports branding and marketing preparation for launch, while the remaining 31% covers operational and administrative setup expenses.

6. Products and Services- Design and Development Plan

6.1 Product Overview

The company is committed to delivering simple and efficient indoor growing solutions to urban families, assisting users who lack of land and planting skills to grow fresh vegetables in limited indoor spaces. It incorporates IoT sensors, smart lighting, automatic watering & nutrient management, delivering fully automated growing experience.

The product has a vertical planting rack that can hold up to 30 plants, with pods containing edible leafy greens and herbs that are common in Asian diets, in a space of only 2.6 square feet.

The system connects to a mobile app that lets users track plant growth, get maintenance alerts, and receive personalized tips. Its plug-and-play design means users only need to insert seed pods and occasionally refill the water and nutrient tank. All hardware is housed in a sleek, modern design with wheels for easy movement around the home.

This product design shows a clear understanding of Singapore’s space constraints. It combines innovation with practicality to offer a user-friendly solution suited to local demands.

6.2 Technologies

Yardin combines advanced technology for an easy and fully automated indoor growing experience.

· Deep Water Culture (DWC)

The primary growing method is called Deep Water Culture (DWC), in which the plant roots grow directly into the nutritional solution, combined with a circulation system and aeration devices (Hamza et al., 2022, p. 2314). It helps plants produce higher yield and save over 50% of fertilizers and water than other vertical growing methods (Hamza et al., 2022, p. 2328).

· IoT:

By using advanced sensors, data gathering methods, and automated control systems, IoT-based hydroponics allows for accurate monitoring of temperature, humidity, pH, and nutrient concentration (Tatas et al., 2022, p. 5), connecting to a mobile App via WIFI for remote monitoring. When something needs attention, it fixes it automatically and send a message on the phone.

· AI & Data-Driven

AI automatically analyzes plant growth data collected from the system, and intelligently adjusts fertilizers, the duration of light exposure, and watering frequency. The AI technology can identify and diagnose plant illness (Alatawi et al., 2022, p. 725), and provide recommendations. It adjusts to different growing situations and user preferences, offering better advice for improved plant growth.

· User Interaction

The product provides a user-friendly interface, allowing users to remotely check plant status at any time, receive care reminders, as well as communicate with other users through the community features on the App, sharing knowledge and planning experience.

6.3 Localized Design Fit

· Climate adaptability

Farming in Singapore is challenging due to its hot and humid tropical climate (Meteorological Service Singapore, 2024). Yardin’s system uses adaptive air and water circulation, and full-spectrum LED lighting for optimal year-round growth.

· Local vegetable options

Yardin provides a wide variety of vegetable options, from leafy greens to herbs, all of which are commonly used in Singapore. The nutrient solution is customized for these crops, and the seed packages will be updated regularly based on local food trends and customer feedback.

Considering the limited housing environment where Singapore residents live, the system adopts a compact design with an only 2.6 square feet and a height of 1.5 meters, suitable for placement in HDB flats, condos and any other small indoor spaces.

It has a mobile application that is bilingual (Chinese and English) and supports AI planting guidance, harvest reminders, and real-time monitoring.

Some gardening resources state that many green leafy vegetables are usually ready for harvest in 4-6 weeks (Will, 2023), and herbaceous plant species can support a continuous harvest ranging from 8 to 12 weeks (Quickcrop, 2025).

Thus, under ideal working conditions, the system is estimated be able to generate 3–5 kg of fresh agricultural goods per month.

This company aims to provide Singapore families with effortless home planting solutions. The solution that can offer consistent automation and reliable harvests are the key to attracting urban families and winning the market (Deloitte, 2023). Therefore, critical risks - including technical reliability, regulatory compliance, and market acceptance - must be systematically identified and mitigated throughout the entire process, starting from the early stages of the project (Lima et al., 2021, p. 1026).

7. Marketing and Sales Plan

Our marketing strategy is grounded in the 4Ps marketing mix model to ensure our product (unique brand position), promotion (multiple channels), place (diverse sales network) and price (value-based pricing) are aligned with marketing initiatives. The strategies are customized for the Singapore market, using a mix of green organization & community partnership, offline presence and digital marketing to provide customers with a consistent experience across various channels, promote brand loyalty and boost overall marketing outcomes (Santoso & Sudarmiatin, 2024, p. 985).

Our marketing strategy adopts three main channels to align with target customers and their values.

7.2.1 Green Partnership and Communities

· Partnership with Green Organizations

Partnerships between businesses and nonprofit organizations have been acknowledged as essential part of business approach to sustainability (Schweitzer & Meng, 2022, p. 370). Partnering with environmental groups, sustainability advocates and communities will be one of our key priorities, as it can enhance our credibility and provide us with direct access to environmental-conscious families who are already aware of the benefits what we’re offering. The proposed organizational partners are as below:

- Singapore Environment Council (SEC)

It is an NGO organization that supports eco-certification and eco-education initiatives to strengthen our green commitment (Singapore Environment Council, n.d.).

- Go Green SG

The Ministry of Sustainability in Singapore is leading this initiative, which promotes participation for a green Singapore (Go Green SG, 2025).

- Zero Waste SG

It is a non-profit institution that encourages participation in initiatives that advocate the “3Rs” program: Reduce, Reuse and Recycle (Zero Waste SG, n.d.).

· Community Collaboration

Community collaboration is also one of our key strategies. We plan to hold exhibitions in major residential areas to demonstrate planting on-site, giving consumers a firsthand look at the product effects. Meanwhile, we will cooperate with social enterprises to implement “School Garden Workshop” programs that raise awareness among younger generations and families. The programs will partner with Edible Garden City, a nonprofit organization that holds interactive workshops on urban farming (Edible Garden City, 2024).

These collaborations position us as an advocate for sustainability and build trust with environmentally conscious consumers.

7.2.2 Offline Channels

To attract family-oriented consumers and enhance hands-on engagement with the product, we will employ three major offline strategies.

· Demo Zones in Premium Supermarkets

To encourage customer trial and purchase intention, the product should be strategically displayed in high-traffic areas (Mediaone, 2023). We’ll place it in Premium supermarkets - Cold Storage, FairPrice Finest/Xtra, as such, where they are positioned as high quality and have enough space for customers to interact with it firsthand and receive real-time consultations, thereby boosting engagement and sales.

· Public Transport Advertising

Using public transport advertising such as MRT screens, bus panels, and shelter displays in neighborhood areas, can be effective to increase brand awareness, recall and positive attitude (Solovyeva et al., 2024, p.5). Place these ads where many commuters see them daily helps people remember the brand better.

· Participation in Industry Exhibitions

Attending industry fairs is an effective way to boost sales and brand recognition (Kim et al., 2020, p.1353), as these events serve as valuable marketing tools for building customer loyalty and enhancing brand image (Zhan et al., 2020, p. 685). We target at attending Agri-Food Tech Asia Expo (AFTEA), an event that showcases innovations and solutions in the global agri-food and Agri-tech industry (Agri-Food Tech Expo Asia, 2024).

These offline channels can enable potential customers to see the products and receive hand-on experience.

7.2.3 Digital Channels

Digital channel marketing is becoming increasingly important for companies, particularly small and medium-sized enterprises (SMEs), as it greatly enhances their market penetration and sales performance (Sayudin et al., 2023, p.1910). This shift has transformed how businesses communicate with consumers, enabling real-time campaign adjustments at a lower cost (Mishra, 2021, p. 178). It covers a variety of online platforms, such as search engines, websites, social medias and mobile applications, etc., to promote brands and products (Durmaz & Celk, 2022, p.75).

Our digital marketing strategy uses three approaches: content marketing, key opinion leader (KOL) collaborations, and targeted online advertising, focusing on exactly where our target customers spend their time online.

· Content Marketing

A captivating brand storytelling is essential to attracting customer interest and loyalty. Content marketing focuses on creating tailored content that meets the interests and needs of target customers, using various media formats such as articles, videos, and social media posts (Dilys et al., 2022, p. 52). We will use platforms of TikTok, Facebook, and Instagram to share user experiences and growing stories of our smart home hydroponic systems. These platforms are selected because of their widespread use and popularity. By showcasing their planting process, successful cases and gardening skills, we hope to attract a wider range of target customers' attention to hydroponic cultivation, enhance brand awareness and customer engagement.

· Key Opinion Leader (KOL) Collaborations

Key opinion leader (KOL) has been proven effective in digital marketing, as the information they convey can influence the behavior of their fans (Afzal et al., 2024, p. 6). Viewed as familiar, reliable, and professional figures, KOLs can effectively persuade the audience (Sembel & Putri, 2024, p. 24). However, it is not easy to find a suitable KOL due to the large amount of information on social media (Liu et al., 2020, p.718). Choosing a KOL involves evaluating their positive reputation, their fit with the target audience, and the ability to generate appealing content (Hasanudin & Amalia, 2023, p. 1108). Thus, we’ll carefully select opinion leaders who align with our brand positioning to help us attract more customers interested in sustainable living.

· Targeted Online Advertising

Research shows that targeted advertising is effective in reaching target customers (Li & Yang, 2022, p. 3), while advertisers need to choose suitable keywords within budget decide on targeting before evaluating how effective they are (Li & Yang, 2022, p. 5), particular for startups, it means they must think carefully to ensure that every expenditure brings the maximum effect. With this in mind, we will run display advertisements on Google and social medias, targeting users interested in home gardening, sustainable living as well as smart home technologies. We will select keywords like “home gardening Singapore”, “smart home growing” and “sustainable family living” for our ads to appear in relevant searches, ensuring that the ads effectively reach and attract our targeted audience.

7.3 Sales Strategy

Survey by PwC reveals that consumers are increasingly choosing to purchase directly from brands rather than through traditional retailers and marketplaces. 63% of consumers report having made a direct-to-consumer (D2C) purchase, while another 29% say they are thinking about doing so (PWC, 2023). It should be an encouraging finding for hydroponic systems that both electronics (89%) and home furnishing (83%) are among the two most popular D2C categories (PwC, 2023). As shown in chart below.

We will prioritize direct-to-consumer (D2C) sales through our official website and e-commerce platforms, utilizing different channels to reach customers. Companies would do well to take advantage of D2C trends. By using the correct technologies and marketing resources, they can interact with end users more frequently and with a greater ease, while bypassing the resellers (Sharma & Dutta, 2022, p. 280). Thereby helping company well manage profits and enhance customer satisfaction in the long run (Rangan et al., 2021, p. 105). However, with limited resources, small and medium-sized businesses may struggle to draw customers to their website in a competitive online market (McKee et al., 2023, p. 2828). Our sales shall mainly occur through the website, the main source for product information, purchases, and after-sales service, and online e-commerce like Lazada. In addition, we will also partner with local premium supermarkets to provide offline product trials, to enhance product visibility and convenience, achieving seamless online and offline integration.

7.4 Marketing Campaign

Our marketing activities will be carried out in three phrases to achieve the goals of: introducing our brand, turning into revenue and customer loyalty.

1) Pre-launch Phrase:

Before the products be launched to market, this phrase focuses on raising brand awareness and building credibility through social media storytelling and community workshops with green partners. This phrase is crucial as it lays a solid foundation for subsequent marketing activities.

2) Launch Phrase:

In the early period of product launch, this stage focuses on increasing sales through KOL activities and on-site demonstrations to build consumer trust and encourage purchases.

3) Growth Phrase:

After product launches, the focus shifts to maintaining users and growing the user base by promoting subscription packages and membership program, while leveraging joint marketing during key events.

7.5 Loyalty Program

We will introduce a points-based loyalty program which helps encourage repeat purchases and strengthen customer relationships (Agarwal, 2023, p. 202), users can earn points through subscription and membership activities and exchange for rewards.

7.6 Benefits and Challenges

Our marketing strategy combines digital, offline, and partnership channels, but we face some challenges. As an emerging product, it may take some time for wide customer recognition and acceptance (Bunyuth & Serey, 2024, p. 16), which might slow down the initial sales. And we should be careful about choosing the suitable KOLs who go in line with our product position and value.

8. Operations Plan

This section outlines how we integrate design, manufacturing, logistics, and customer service to ensure reliable delivery and recurring sales of our smart home hydroponic system.

8.1 Company Registration

To ensure full compliance and operational readiness, we shall register with ACRA in Singapore as a private limited company, fulfilling necessary legal requirements such as an approved name, a registered address, paid-up capital, local statutory officials appointed, and a submitted constitution (ACRA, 2025).

8.2 Supply Chain & Manufacturing

Our supply chain uses a flexible, low-cost model to maintain innovation while keeping operations efficient.

We design core R&D and product design, such as embedded sensor systems, AI interfaces and intelligent control board, and outsource to OEM partners for manufacturing based on quality, cost, and reliability. This ensures consistent performance and protects our core intellectual property. For standardized components like LED lighting modules, water pumps, water tank, camera, pods and cubes, we source from experienced ODM suppliers across China and Southeast Asia to reduce costs and expedite time-to-market.

Final physical hardware assembly, software setup, and quality checks are conducted locally in Singapore. Additionally, to ensure quick delivery and constant quality, packaging and logistics are also managed in one place.

For seed pods and nutrient solutions, we customize the formula and source from regional agricultural vendors and sell under our own brand.

A detailed list of core suppliers and partners is included in Appendix A6.

A complete manufacturing process flow is included in Appendix A2.

8.3 Technology & Maintenance

Through the integration of advanced technologies, the smart home hydroponic system allows automatic management of plant growth and real-time monitoring, reducing the need for user intervention.

All devices are connected via Wi-Fi to a proprietary mobile application on the phone, through which users can interact with the system and send failure notifications when problems occur.

For complex technical issues, we will respond and address in a timely manner, approaches could include repairs or equipment replacements within the warranty period through our local support team.

8.4 Customer Service & After-Sales Support

We use a customer-oriented service mechanism to encourage a prompt problem-solving, user satisfaction, retention, and long-term repurchase. Support channels include warranty services, within-app assistance, email and website support.

8.5 Logistics & Fulfillment

We collaborate with reputable third-party logistics (3PL) companies to deliver the products and subscription-based consumables, ensuring timely and traceable delivery.

8.6 Key Operations Personnel & Staffing

Although our core team combines rich experience and expertise being a startup company, and as operations grow, the team will be gradually expanded with strategic hiring in technical support, marketing, and supply chain.

8.7 Business Location

Our headquarter office will be situated at JTC LaunchPad @ one-north, which is a government-supported workspace with easy access to the bus/MRT station, food centers, and affordable monthly rental prices tailored for early-stage startups, accelerators and incubators (JTC, 2022).

The office will cover an area of about 130 square meters, with the following layout: open work area (35%), assembly and testing area (30%), storage area (30%), and a display area (5%), meeting the daily work needs of the production, management, and customer service.

8.8 Facilities & Equipment

· Office Facilities: The office will be supplied with high-performance laptops, routers and a telephone for daily research & development, routine work and management.

· Storage facilities: Equipped with Zebra handheld scanners and ERP inventory management software to achieve intelligent storage management.

· Testing equipment: Equipped with basic testing equipment (such as the multi-functional testers), to conduct functional tests of the products before shipment.

· Technology platform: Utilize Microsoft Azure cloud services to build an IoT backend, enabling mobile monitoring and intelligent updates.

8.9 Quality Control

We have a quality control process to ensure our products are reliable and consistent, including:

· Check incoming components and test the final products for connectivity, lighting, water flow, and software.

· Use data from early batches to improve how we find defects.

· Collect and review customer feedback for further product optimization.

9. Management Team and Company Structure

In the following section, we outline the company’s structure and its management team.

9.1 Company Structure

We will be incorporated as a private company. As a startup, we maintain a flat structure for direct reporting lines, to enhance communication and decision-making speed. Our current shareholding structure comprises founder (40%) and co-founders (60%).

9.2 Management Team

Our management team brings rich experience and different expertise. We have technologies, agriculture, business and government expertise under one roof driving the businesses forward.

Lindsay Chen serves as CEO and founder, with a Global Business Master's degree from a UK university, bringing 10 years of strategic planning and execution experience in smart technology companies. Her present duties, which include company strategy planning, investor relations, partnership development, and cross-functional team coordination, put her in a position to lead our vision and strategy, ensuring we stay focused on solving problems for Singapore families.

David Gabriel Soh leads technology development as Chief Technology Officer. With 10 years of experience developing IoT/Consumer Application systems, including 5 years as a Senior Software Engineer at Meta Singapore, he has obtained 4 patents related to computing advancements. He is in charge of the technology plan, designing IoT systems, improving crop monitoring with AI, and managing intellectual property strategies to maintain the company's technological edge in smart agriculture.

Sheik Loh is the Hydroponics Head, responsible for agricultural operations. He holds a Master's degree in Agricultural Science from NUS with an 8-year experience in hydroponics. He worked as a senior Agronomist at ComCrop and has expertise in indoor planting and regulations in Singapore.

Candy Teo is the Chief Marketing Officer, in charge of driving market growth. She holds a Master's degree in Marketing from Singapore Management University and has 7 years of experience in Consumer electronics marketing. Candy currently manages brand development, customer acquisition initiatives, marketing channels and retail partnership, with an emphasis on increasing market influence and boosting revenue growth.

Alexis Black directs finance and operations as CFO/COO. She brings her MSc in Managerial Finance and ACCA Accountant qualification, applying this expertise to company’s operations. She will be in charge of developing financial strategies and production operations.

Ngin Hoon Tong, who is a senior technical executive from Singapore Food Agency acts as our consultant. He brings valuable insight into government regulatory compliance and industry standards.

10. Overall Schedule

For the successful development and commercialization of Yardin, a well-thought-out strategic timeline (Irfan et al., 2021, p.5) and operational coordination (Ewim et al., 2024, p. 21) are crucial to reaching our objectives.

The timeline for Yardin’s most crucial phases, from early-stage development up to market entry and scale-up, is shown in the following schedule.

Our initial phrase – where we have determined a clear customer interest in smart hydroponics for home use in Singapore, conducted market research, developed and operational model and put together our management team – has been completed, we plan to complete company registration with ACRA and make applications for government grants in Q3 2025.

During the ensuing two quarters, we will finish AI and hardware integration, engage our OEM/ODM manufacturing partners in Asia, and initiate in-house product testing. Meanwhile, we will build our mobile interface, install CRM systems, and begin market preparations to get visibility and create early exposure.

During Q4 2025, we intend to complete beta testing on the hardware and software, iterate the user interface, we will also have branding materials, customer service processes, and operating SOPs done by then.

Our official product launch is planned for Q1 2026. Mass production will commence then, online and offline stores will be enabled, and subscription plans will be made available. From Q2/Q3 2026 onwards, we will hire on logistics and after-sales support partners, and will start gathering customer feedback, analyzing performance metrics, and continuous product refinement to allow for future growth and product line expansion.

11. Financial Plan

11.1 Source of Funds

Our startup requires S$860,000 to run the business. Our funding strategy includes two sources:

· Government Grants (35% of funding)

We plan to raise S$300,000 through relevant Singapore government support programs for innovation and sustainability in agriculture.

· Startup SG Tech

We’ll apply for S$170,000 from the Startup SG Tech grant, which has a maximum of S$800,000 and is specifically designed for technology startups within ten years of Singaporean incorporation (Startup SG, n.d.-a).

· Enterprise Development Grant (EDG)

We’ll apply for S$100,000 under the EDG program, which provides 50% eligible cost of product innovation & market expansion towards small and medium-sized businesses, and up to 70% for sustainability-related projects (Enterprise Singapore, 2023a).

· Startup SG Founder

We’ll also submit an application of S$30,000 from the Startup SG Founder grant, which provides funding support for new startup companies with a grant between S$20,000 and S$50,000 (Startup SG, n.d.-b).

· Equity Investment (65% of funding)

The remaining S$560,000 will be raised via equity funding from strategic investors.

This blended approach allows us to maximize resources. It reduces dilution for our equity investors while proves government confidence in our solution.

The capital will be used to cover R&D, manufacturing, marketing and operations. as follows:

11.2 General Assumptions

For financial projections to be credible and feasible, startups must establish key general assumptions that are crucial for their success, regarding current and long-term sales growth, operational costs, funding requirements, and key economic factors (Baytelman & Voropayeva, 2025, p. 198).

This business plan is based on the following assumptions:

· The serviceable available market (SAM) consists of 140,448 households.

· Projected sales are based on a steady growth in smart home hydroponics systems from 580 units in the first year to 1340 units in the second.

· Our pricing remains competitive throughout the two-year period with system sales (S$900/unit), seeds/nutrients subscription (S$25/unit, membership (S$20/month), and accessories sales (S$20/item). All prices remain unchanged during the forecast period.

· Major operations expenses such as staff costs, office rent, digital services and logistics are expected to increase at a 10% yearly average rate.

· Payment processing fees are estimated to be 2.8% of total revenue, in accordance with the average e-commerce transaction rates in Singapore (Linkflow Capital, 2022).

· All financial data is shown in Singapore dollars (S$), excluding GST, and projections are made on a quarterly basis for two years.

· The corporate income tax is set at 17%, aligned with prevailing rates in Singapore.

11.3 Income Statement

The income statement below shows a robust growth trend, with sales rising from Q1 2026 to Q4 2027 from S$76,160 to S$448,680, achieving break-even by Q4 2026.

11.4 Cash Flow

The statement of cash flow shows the company has maintained a positive cash balance throughout the two-year period. And by Q4 2027, the accumulated cash balance will reach S$782K.

A steady financial position is demonstrated by the company's high profitability and growing cash flow.

11.5 Ratio Analysis

The increase in gross margins from 40.1% to 44.1% indicates good performing of cost management.

Net margins turn positive by Q4 2026 and reach 18.7% by Q4 2027.

Operating cash flow margins turns positive by Q4 2026 and improve to 22.6% by Q4 2027.

All three key indicators show significant growth. The company's quick transition from an initial loss to healthy profit shows that the company is capable of generating feasible business strategy and effective cost management.

12. Risk Assessment and Management

12.1 Business Risks

· Market Acceptance Risk

Market acceptance risk is one of the key challenges our project faces in the first 1-2 years. The hydroponic produce is still new to some consumers who may not be aware of the value of the product or reluctant to accept (Bunyuth & Serey, 2024, p. 16). Thus, we’ll partner with environmental groups and communities for user education and trial promotions, aiming to reduce barriers and accelerate market penetration.

· Competition Risk

The number of competitors may affect the profitability, market share and overall development of business, particularly for small and medium-sized enterprises (Keelson et al., 2024, p. 4). Once more international or local competitors may enter the market with lower-cost or similar solutions, we’ll respond by focusing user experience, localization, and exclusive AI features to create differentiation.

· Policy Dependency Risk

Given that up to $300K of funding is expected from government grants, any changes or delays in policy may slow down early-stage operations (years 1–2). Maintaining an operating reserve buffer and prioritizing core expenses can be effective to lower the risk (Roundy & Bayer, 2019, p. 24).

12.2 Financial Risks

· Cost Control Risk

Component price changes may impact gross margins (Martini et al., 2023, p. 48), which would put pressure on our hardware manufacturing, especially given Singapore's high operational costs. We’ll maintain process improvement and diversified sourcing to mitigate (Rashid, 2020, p. 4).

· Revenue Risk

If the sales or subscriptions don’t reach the expectations in the first two years, the revenue will decline. We intend to promote repeat purchases through pricing strategy and customer retention strategy.

12.3 Liquidity Risks

· Early Cash Flow Risk

Significant initial expenses along with delayed revenue may result in cash pressure in the first year. A phased financing plan and reasonable earnings management can moderate this effect (Li et al., 2023, p. 11).

· Customer Refund Risk

Returns have always been common in shopping life. For most product sales companies, product returns are an important part of customer relationship management (Hipólito et al., 2025, p. 2). Customers expect returns to be as easy and smooth as possible. Meanwhile, enterprises are striving to simplify the return management process and reduce return costs. However, with the development of online shopping, returns have become more challenging for online sellers than for physical stores, mainly due to the logistics and hassle cost (Gao et al., 2021). As shown in a survey that 1/3 online purchases are returned, while only 9% of in-store purchases are returned (Whistl, 2024). Lenient refund policies can enhance both customer experience and customer retention (Hipólito et al., 2025, p. 4). Thus, this risk will be addressed via clear refund guidelines and timely customer support.

· Investor Funding Uncertainty

Delays or reductions in investor money would result in a tight cash flow for the business, affecting operations and project advancement (Chadee et al., 2023, p. 54). To solve it, we’ll set achievable goals, reach consensus with investors, and maintain transparent communication to timely update performance and progress.

12.4 Operation Risks

· Supply Chain Risk

With reliance on overseas suppliers for the key hardware, the company is vulnerable to global supply chain issues such as shortages, delays, or increased costs (Shih, 2020). We’ll adopt safety stock management and multisource to reduce the risk (Mishra et al., 2024, p. 193).

· Product Quality and Safety Risk

The combination of electricity and water may lead to electrical safety risks if not properly managed (Gromicko, n.d.). Risk exists throughout product use, where water leaks, electrical failures or vegetable quality problems could cause safety and legal issues. We will conduct extensive small batch testing, ISO-aligned QA procedures (ISO, 2024), and Singapore’s SAFEF compliance (SFA, 2025) to guarantee product reliability.

· Technical Failure Risk

Technical failures of new product in the early stage of product launch could make it lose competitive advantage and have a detrimental impact on user experience (Falahat et al., 2023, p. 5). Our team will conduct thorough testing, continuous monitoring, and regular updates to ensure system reliability and performance.

13. Conclusion and Recommendations

The project aims to respond to the growing need for fresh and healthy food for Singaporean households.

With the increasingly prioritization of environmental sustainability and health, our smart home hydroponic system – Yardin, offers a sleek, intelligent, and space-saving option well-suited for indoor living spaces. It proves that Yardin is not just a product, but a solution to transform home gardening and diets.

Our extensive competitor research shows that our system’s focus on local vegetable cultivation, smart technology, and ease of use offers a significant competitive edge.

Our business model combines system sales, along with monthly subscriptions, membership and accessory sales, offering recurring revenue that are predictable. We project a steady revenues growth by quarter within the forecasted two-year period, demonstrating a clear pathway to profitability. Additionally, our multi-channel marketing strategy reduces customer acquisition risks and penetration in the market.

To launch Yardin and establish ourselves as a market leader, we seek to raise S$860,000 where about 35% will come from government grants and the remaining 65% will get via equity investment. The investment will be used towards product development, R&D, operations and marketing, to secure the most favorable market opportunities.

While there are risks involved in business, operation financial and liquidity, these risks are to be reduced by our first-mover advantage and government support. We will closely monitor market dynamics and technological changes and adjust our strategy accordingly to ensure the project’s sustainability.

This investment not only meet the demand of urban families, transforms indoor growing, but also stands to bring high returns through market expansion in the long run.

Looking ahead, the company intends to expand into other densely urban cities, such as Hong Kong, Taipei, as well as other fast-growing ASEAN cities like Bandar Seri Begawan, Ho Chi Minh, Bangkok, and Manila. As shown in Figure 11, these cities are in the urbanization phase (Morrow Intelligence, 2025), with increasing population density, which creates good opportunities for smart home hydroponic systems. Additionally, food safety remains a pressing issue in the ASEAN region, and countries are moving towards local and sustainable food produce (Sundram, 2023, p. 7). Our solutions fit this trend and will have large potential for growth in the region.
